Project Team Structure

Your project team should be structured to ensure all aspects of the onboarding process are adequately covered. The key roles within your team include:

  • Project Champion: The leader responsible for driving the project, facilitating communication, and ensuring stakeholder alignment. Key duties include managing internal resources, completing or delegating tasks, attending meetings, and motivating the team to meet deadlines.

  • Operations Champion: The representative focused on the operational aspects of your business, providing critical feedback, testing, and approving Job Orders, Tickets, Change Orders and
    Timesheet processes.

  • Finance Champion: The financial lead responsible for testing, providing feedback, and
    approving Invoices, Timecards, and Purchase Order processes.

Each Champion should be supported by a small team who are available to test features unique to their role:

  • Finance Champion: Supported by AP, AR and payroll staff.

  • Operations Champion: Supported by project managers, field supervisors and field
    operators.

Requirements for a Successful Onboarding

In addition to having a well-structured project team, you will also be responsible for meeting the following requirements:

  1. Master Data Cleansing and Import
    You are responsible for cleansing and importing your Master Data with the guidance of our onboarding project managers, including Billable Items, Price Books, Equipment, Companies, Vendors, Subcontractors, Employees and Users.

  2. Workflow Selection
    After importing your Master Data, select one of Aimsio’s pre-configured workflows that aligns with your company ’s current process or a new one you’d like to adopt.

  3. Weekly Meetings
    Participate in weekly meetings where Aimsio modules are demonstrated. Complete any necessary readings beforehand and come prepared with questions and feedback. After each meeting, complete the assigned action items, such as testing specific workflows and determining whether changes are needed.

  4. Internal Team Meetings
    Schedule internal meetings before or after the weekly check-ins with our team. These meetings are essential for your organization to discuss Aimsio-related topics, align on decisions, and share information.

  5. Feedback
    Your team is responsible for collecting feedback and submitting it back to your Aimsio Onboarding Project Manager. The Aimsio team will review this feedback weekly and inform you whether any changes can be accommodated.

  6. Roles and Permissions
    Review and define permissions for your account’s pre-configured User roles in collaboration with your Aimsio Project Manager. This will ensure users have appropriate access to the right features and actions. (Note: This exercise is not available for clients in the Lite Tier).

  7. Aimsio Rollout Planning
    Start planning your Aimsio rollout early. Utilize Aimsio’s best practices, letter templates, and rollout checklists to ensure a successful deployment and strong buy-in from your team.

  8. Custom Process Guides and Workflow Diagrams
    Develop custom process guides and workflow diagrams tailored to your organization’s specific needs. While Aimsio provides a Product Guide for the default version of Aimsio, any configurations your make will require your own documentation. Creating instructional videos is highly recommended.

  9. User Testing
    Before going live, your team will manage a user acceptance testing period, introducing Aimsio to a small audience that was not part of the project team to gather additional feedback. This step is crucial to ensure Aimsio meets user needs before full deployment.

  10. Risk Management
    Effective risk management is essential to meeting your project timeline and ensuring a successful onboarding.

Timeline and Resource Risks

Your onboarding timeline is contingent on meeting all deadlines, attending all meetings, thorough testing, providing detailed feedback, and ensuring full participation. If any of these areas suffer, there is a risk of not meeting the agreed-upon project timeline.

Your Aimsio project team has been assigned to you for a specific timeframe. Extending the deadline may lead to constraints on time and resources, as the team will be engaged in other projects. It’s crucial to use this time effectively while the project team is fully available to you.

Additional Risks

Testing that does not accurately reflect the way your teams complete their work can cause issues when Aimsio goes live. Failure to allocate enough internal resources to complete the tasks above will prevent a well-rounded perspective from both the office and field during Aimsio’s implementation.

Loss of key project members during or post onboarding can also pose risks, leading to gaps in knowledge, especially if this knowledge is not transferred verbally or through written documentation.

Ongoing testing and feedback are vital for your team to become subject matter experts in using Aimsio. Project Champions, in particular, should aim to understand how Aimsio’s modules interact and how each form should be structured to meet your business needs.
